How would you keep two sub woman or a larger group of subs in real life. Would you treat them the same or would your have one woman act as head sub, would you keep the same girl as head sub or would you use it as a reward system and let the title pass form sub to sub ?

This would be incredibly difficult. Having two is manageable.. more idk. You have to take into consideration that every subs' needs are being met, they are all comfortable etc, and it will be hard to keep them all happy and treat them equally (unless they enjoy the competition, but again, every sub would have to be alright with whats going on.)
Having a group of subs sounds more like a bunch of play partners to me (no offense, just a thought) but that could be due to how we personally define owning a sub.
If you start your relationship with one sub and want to gradually introduce more subs into the relationship, she would have to be secure and honest. It takes much stability to make a polyamorous relationship and of course this would be easier by having subs that are already poly.
Of course that would mean having subs with other Masters, Mistresses, and (perhaps) play partners.
Personally I dont think any Master should ask a sub to only have one Sir if hes going to have multiple subs but thats just my take on it.
Using a reward system as the one you describe would be tricky. These arent just subs, mind you, they are Women. Im sure if you find poly subs that would enjoy that kind of competition it might work, even if only temporarily.
From my point of perspective, Id hate to have to fight for this "title" all the time, even if I was poly, I doubt I'd put up with that system if it was ongoing all the time. I could imagine something being done for Fun every once in a while- but not all the time because I believe all subs should be treated (in general) the same without favoritism if youre going to have multiple subs.
Online is different. Not everyone takes online seriously. But in real life you have a lot of conflicting emotions, every person has their own tastes, feelings could be hurt, people could feel burned- you have to take all of that into consideration when going poly :/
If you have two subs, you treat them both as daughters, I would never pit one against the other, treat them both equally with love and affection. You want your subs to cherish each other as well.

I do know of and have spoken to a Dom who owns multiple subs.
He had lived with his first sub, for a few years, and incorportated another sub into thier relationship. She lives with them as well. He does own two other subs that live elsewhere.
He said that all the subs are treated equally, and no one is felt to be treated any differently than the others. Each one brings a unique thing to the relationship as a whole, and he ensures that everyone involved is compatible to the others as well.
He has come across subs, who have become jealous of the others, due to thier need for exclusive attention from him, and has let them go.
When he decided to take on more than one sub, he made sure the girls who wanted to try, were fully aware of what they were partaking in, and that they understood, what they were getting into.
When he plays with all of them, he allows one to be the dominate of the others, while he watches or plays with another one, and switches them up every once and a while.
He told me that you have to search long and hard to find girls who can be able to have this type of realtionship, and he has owned four girls now for about two years. He has been through a few girls, since some do leave because they find that they need something different.
He is still with his first two subs, but does not want to have anymore living with them, and prefers to own other subs, who do not wish to live with them.
He had considered it, but would rather do it this way.
I didn't ask how long the other subs stay, but I do know that they eventually leave, to find something else.
Well If anytime I would have 2 or more subs/slaves. With my present slave she would be alpha all the time. She would be the one who would make sure I wanted and need would be done. Shw would be the one to make sure my rules are followed in all ways. But right now I do not plan on or even see having anyone else in my house as a sub or slave besides my pet.

With my last Dominate He wanted to have multiple subs. However, imho, He did not approach it the correct way, at least not for me.
He structure concept was one of having a female slave, fully trained, and adding a female sub who was a switch... a sub to Him a Domme to the slave into the mix after training the slave.
Overall in theory that sounded like a reasonable plan. Several problems arose though in that He was not up front about that plan in the start of the relationship, expected the slave to help in the search for the switch sub, expected both to be bi (which one was not interested in at all) and barely had time for one and yet still wanted a second.
Luckily it never came to full fruition while i was with Him... and wouldn't have from my point of view. Although it did put a huge strain on the relationship, destroyed the trust, and left an overall bad impression.
So... imho, it probably can work, a Dom having multiply subs but it requires a very special set of people to make it all work, up front honesty, and a lot of negotiation, planing, etc.
wife/sub and 2 onlines is about all i care to try and juggle.
just enough to fill my time and theirs when we have down time. that is a good way for me.

This will always be my fantasy. Having a harem of slaves living together. I just haven't figured out yet, how to pull it off. I'm sure my slave I have now wouldn't be very receptive. And since I love her more than life itself I guess I can keep dreaming.
I wouldn't mind being one of the subs in a group like that. But it's something that would only appeal with the right partners, even more so than a one-on-one relationship only appeals with the right partner.
